Entity and AI-search visibility

Why a company that ranks can still be invisible to the answer layer, and the sequence for fixing it.

The bottleneck

Search stopped being a traffic channel and became an answer channel, and most sites are still built for the first one. A company can hold its positions, watch click volume fall, and have no diagnostic that explains the gap.

Ranking is where a page sits in a list. Recognition is whether the search system holds a confident, consolidated record of who your company is. Answer engines summarise from the second. When that record is thin or contradictory, your content can be indexed, correct, well-positioned, and still not be what the model reaches for.

Pew Research Center tracked 68,879 real Google searches and found users clicked a traditional result 8% of the time when an AI Overview was present, against 15% when it was not. A separate randomised field experiment measured a 38% reduction in organic clicks on triggered queries, with zero-click outcomes rising from 54% to 72%.Pew Research Center, 22 July 2025. Why it happens, five levels down

  1. Traffic is falling while rankings hold.Why? Fewer impressions convert into clicks.
  2. The answer appears before the link.Why? The summary is assembled from sources already trusted on that topic.
  3. The company is not among those sources.Why? There is no consolidated entity record connecting the brand, its people, products and credentials.
  4. Nothing ever consolidated that record.Why? Schema, profiles, listings and press mentions were handled by different people at different times with different names and descriptions.
  5. Nobody owned entity consistency.Root cause. An ownership gap, not a content gap, which is why publishing more does not fix it.

The diagnostic

Run this before planning any work. It tells you whether this is your constraint or whether something else is.

  • Search your brand signed out, incognito, from each market you sell into. Record what returns and what is wrong.
  • Ask three AI assistants who your company is. Note what they get wrong and what they cite.
  • Check organisation schema exists, validates, and carries sameAs references to every profile you control.
  • List every third-party profile carrying your name. Flag inconsistencies in name, address, description, category.
  • In Search Console, split branded from non-brand and compare impressions against clicks over eighteen months.
  • Confirm pages are server-rendered. Client-side rendering blocks the crawlers that build these records.
  • Check robots rules against AI crawlers specifically. Blocking them removes you from the answer layer entirely.

Record a baseline and a date range for each before any work begins. Reconstructing a baseline afterwards is usually impossible.

Four ways this goes wrong

  • Publishing more content first. Volume without a consolidated record adds cost, not recognition.
  • Migrating to a client-rendered framework mid-project. It removes crawler access to the content the record is built from.
  • Chasing the Knowledge Panel directly. It is an output of a consolidated record, not something you can request.
  • Measuring only sessions. Sessions fall in this environment even when the work succeeds.
